Buying Generative AI Services in 2026: Landing in the ROI 5%
The most-quoted AI statistic of the year: the overwhelming majority of enterprise GenAI pilots returned no measurable value. The unquoted half: the failures were predictable — and avoidable at the buying stage.

Post-mortems on failed GenAI pilots rarely blame the models. They blame scoping (automate everything), grounding (connected to nothing), and ownership (nobody's job). Which means the fix is procurable. Here is how the successful minority buys.
Scope like the 5 %
One process, deep. The winning pattern of 2026 is boringly consistent: pick a single high-volume workflow — support tickets, proposal drafting, catalogue content — and automate it well, with measurement, before touching a second. "Five processes half-automated" is the failure signature; "one process fully owned" is the success signature.
Demand grounding, not demos
A GenAI system is only as good as what it is connected to: your documents, your data, your tone, your rules. In vendor conversations this is the separating question — "How will the system be grounded in our content, and what happens when it doesn't know?" Strong vendors answer with retrieval architecture and honest fallbacks. Weak vendors change the subject to model names.
The 2026 vendor checklist
Production evidence: latency, cost per interaction and accuracy from live deployments — not benchmark slides. Discovery before quotes: anyone pricing your project without examining your workflows is guessing with your budget. Data terms in writing: where your content goes, what trains on it, what leaves the region. Human-in-the-loop design: review workflows for consequential outputs. Exit clarity: your prompts, data and configurations are portable.
Pricing sanity
2026 engagements typically run: discovery-and-pilot in the low thousands; production deployment of one grounded workflow in the mid four to five figures; enterprise programmes beyond. Beware both ends — five-figure discovery decks and $99 'AI transformation' subscriptions fail with equal reliability.
Measure or it didn't happen
Baseline the process before launch (hours, cost, volume), measure after, publish internally. ROI that isn't measured is marketing.
